[00:00:00] Business is very rarely magical. Often, it’s just simply mathematical. That literally is gonna get us 25,000 a week. If every single hour you opened in your business made you an extra £16,000, how many hours a week would you open? How much do you like money? A lot. Karina has been working with us for 12 months.

[00:00:22] I mean, I started this business wanting to just make £500 a month. She’s doubled her revenue already. Never in my wildest dreams did I ever imagine over half a million. And now I’m gonna show her how to break through a million pound fast. See, you make it sound so simple. Let’s go. So my name is Karina Thomas.

[00:00:40] I’m the owner of Pro Skin Clinic and Health UK, a specialist skin and laser clinic located in Gloucester. We take clients from feeling insecure, overwhelmed, and self-conscious of their skin to feeling clear, calm, and in control. This is the inside of my clinic. Screenshot from the website. [00:01:01] Okay, so tell me what’s happening in this business right now. So prior to working with you, our revenue was 227,000. In the last five months, that revenue has now grown to 530,000, and we’ve got an additional 70,000 secured in payment plans due to be paid in the next three months. You’ve doubled your revenue.

[00:01:20] Done really, really well. Well done. Thank you. That’s, uh, seriously impressive. What’s some of the stuff that we’ve done that’s helped? The main thing is ads and funnels, and also having a clear demonstration of power, entry point, and value ladder. So what’s the sort of demonstration of power? How have you done that?

[00:01:39] Our demonstration of power is consultations. Yeah. So we have a funnel that runs, for example, with our tattoo, it’s get your unlimited tattoo offer or quotation. Yeah. We then get them into the clinic, build the rapport, build the relationship, and then upsell them then onto our next- Onto the offers. Yeah.

[00:01:57] Brilliant stuff. The ads and funnels have helped drive more [00:02:00] traffic in. Yeah. You got half a million plus, plus 70K, to count, 600,000. The clinic runs day-to-day. Yeah. You got four people in the team. So I’ve got a team of four clinicians. I have one manager and three members of staff that full-time treat.

[00:02:12] Okay. I don’t work in the clinic. I am now at home. But over the last five months, I’ve been working on mapping out the funnels, the ads, the offers, tweaks. So you’re almost doing the marketing of the business. Yeah, yeah. So the team are running there without you at the moment, I think. How often do you go in?

[00:02:24] Once every three months. Once every three months? Yeah. So you’re not in it at all anymore. No. Is that really the growth come from you working on the marketing rather than working in the treatment room? They make more money now without me being in the business. And I started this business wanting to just make £500 a month, because my husband said, “My career’s not gonna last forever.

[00:02:43] You need to get into some kind of work.” Um, and my goal was to, to achieve a part-time wage of 5, £600. That was seven years ago. So never in my wildest dreams- Yeah … did I ever imagine it getting to that. Yeah … over half a million. Yeah. It’s nice for me ’cause I feel like it’s given me my [00:03:00] identity back. Like, I, I don’t wanna be just a mom.

[00:03:03] I want my own credentials, and I wanna have something that I’m proud of, and this is it. What’s next? Where do you wanna be? Where are we going? What’s next is I want to scale to 1.5 million plus in sales. I need to restructure the clinic, which includes reviewing our current opening hours, increasing the capacity, and creating a timetable that better supports client demand and future growth for the business.

[00:03:25] And I wanna build a more predictable recruitment and training pipeline, um, so that I can attract and develop high-quality clinicians in a way that’s efficient, scalable, um, and commercially viable. And these are your challenges, right? Yeah. This is what we’re saying. So the hours were originally built around my childcare commitments when I worked in the business, and they’ve not changed since.

[00:03:45] So I’ve got the team that are working 36.25 hours a week. However, that’s inclusive of paid lunches and paid 30-minute start-up times at the beginning of each day. So actually, the business is only making money 29, 30 hours a [00:04:00] week. What’s the opening hours of the clinic? Monday, 9:00 till 2:00. Tuesday, 9:00 till 7:00.

[00:04:05] Yeah. Wednesday, 9:00 till 7:00. Thursday, 9:00 till 2:00. Friday, closed. And then every other Saturday, 8:00 till 4:00. So some Saturdays you don’t like making money, so you just close. Otherwise, the Fridays as well, which is killing me at the moment. Fridays, we don’t like making money. Don’t. Why have you not tackled that one?

[00:04:23] Fear. Wanting to be the best employer, wanting to, it to look attractive to recruit people in, go against the grain to the normal industry average. What do you think it’s costing you at the minute? A lot of money. We probably have about 15 inquiries, 20 inquiries a week saying, “Can I book in for a Friday?”

[00:04:42] And we have to turn them away. I think there’s some easy wins here. I think taking your business to a million pound is a couple of moves. I actually don’t think- Yeah … it’s that difficult, right? You need to open every Friday, you need to open on a Saturday, and you need to open on a Monday and a Thursday till 7:00.

[00:04:57] That’s what you need to do. Right? [00:05:00] Yeah. That doesn’t mean that all these people need to change their hours. It means that we actually need to bring people in that can work the additional hours that we’ve got, the new hours that we’ve created that are available. But will that not be off-putting if it’s, like, they’ve got to start from 2:00 till, uh, midnight?

[00:05:15] Well, we’re gonna have to go, we’re gonna have to put a recruitment drive in place. Yeah. But listen, you could say to somebody, “I want you to work Thursday, Friday, Saturday,” and you could have somebody come in and, and you’ve got essentially three days a week. See, you make it sound so simple. Well, it is. It is simple.

[00:05:31] Now I feel like a . I said this to you. But it’s just logic. It’s not about doing that, is it? It’s just logic. Okay. Anything else that- Yeah. So I’m finding it hard to actually recruit the people. Okay, fine. When I say hard, I need to be honest, because I’ve put the minimal effort in in terms of it’s on the website and I’ve got an Indeed post up.

[00:05:53] How many people you interviewed? Probably about eight. Uh, yeah, I- All right. So you did one every two months. [00:06:00] Yeah, but finding people that have the- Oh my… How do you find the time? … you know, the qualifica- that, uh, have the qualifications. So you’ve interviewed eight people in a year. You need to be doing eight a week.

[00:06:09] Yeah. All right. So there’s a recruitment problem. Yeah. So if we solve the people- Yeah … we solve the hours. Can you fill the business with marketing? I am gonna back myself because of everything that I’ve learned through the funnels, the ads, the offers, that actually it’ll just be a case of turning the tap off.

[00:06:26] Okay. So really we’ve just gotta sort the hours, sort the recruitment- And, and build it out. Okay. Yeah. No problem. All right. Well, I think we can do that. Okay. You ready? Yeah. Let’s go. Okay, team, so what we’ve very clearly established here is that Carina making a few small changes within the business can get some rapid growth, and actually, this is gonna be mental.

[00:06:47] It’s almost gonna be scary how impactful this is when we look at it. We’re gonna come back in a minute to the hours. The hours that we’ve got that are operating now versus the new hours we’re gonna put in. We’re gonna look at, how do we [00:07:00] actually recruit for the role? You know, who is the person that we need?

[00:07:04] What are we gonna get them doing? When do we want them in by? What is our return on investment gonna be for actually bringing those people into the business? But this is the crazy bit. This is working on the opening hours. Currently, Carina’s clinic is open 155 hours per month. Now, if you look at that, she opens 36 hours, um, literally a week.

[00:07:26] This is based on a 4.3 week, 155 hours. Take that across the year, currently we’ve got 1,860 hours. The revenue is around 572,000, plus some other revenue that’s yet to come in, which means that we’re running at about 307 pounds per hour in the business on the current run rate. This is what’s mad and absolutely crazy.

[00:07:49] Just opening an extra hour in this business, the compound effects over the course of the year is it’s gonna make the business 16,000 pound for every hour that is added on that [00:08:00] this business is open, provided we can fill it up. Carina says she’s confident on the funnel, confident on the ads. We need the opening hours, very simply.

[00:08:08] So how does that work? Well, I’ve done a quick calculation. 50 hours a week mean that we go to 215 hours a month based on a 4.3 week. For any of you that are in there on the maths on YouTube going, “Oh, you got the numbers wrong.” 4.3 hours, that’s the average, right? So that’s 2,580 hours. Now, at the same run rate, we achieve 792,000 pounds with the extra hours on, which means we add on an extra 220,000 pounds in revenue for opening another 13.75 hours literally within the business per week.

[00:08:45] That equates to 16 grand an hour for every hour that we add on. So now the only question becomes, how much do you like money? A lot. Yeah. And do you know what’s awesome? Is you ain’t even doing the hours. [00:09:00] So how much do you like money when you ain’t even gotta do the work? I know. So what do we need to do?

[00:09:05] We need to figure out how do we increase the hours of the clinic and the hours that the clinic operates, and then make sure that we get the right people in. Because this is round one, getting more money out of the tin, which is a £792,000, which is great. But we wanna build this up to a million pound and beyond, and then we can open more hours, get more people operating.

[00:09:25] Just a quick note on this. This is based off her current team. So in Carina’s business, she’s currently got a manager looking after the business, and she’s got three people in the business that are doing the treatments. They’re doing a really good job. We’ve heard that they’re amazing team members, and you

[00:09:41] This is the current setup. Now, that current setup runs at 307 per hour. We’re looking to add more hours in, and we’re looking to maintain that rate by adding more hours in. But this is the cool thing. If we can take the 307 to 500 an hour, and we can open 50 hours rather than [00:10:00] 36.25, well, the maths becomes pretty easy.

[00:10:02] So Carina’s currently doing £307 an hour based on this. We wanna increase the hours, but guess what? If we can increase the 307 to 500 by either adding different people in that do other things or stacking up the treatment price, charging more for the treatment we’ve got, we can go to £500 an hour, and then we go 50 hours.

[00:10:23] That literally is gonna get us 25,000 a week. We get to 25,000 a week, that’s amazing. We could do it on 4.3 or do it on 4. That gives us literally £100,000 per month. That gives us 1.2 million a year. And if you do it with the 4.3, you get to 1,290 So this gets you pretty much to your goals. And if you wanna get to 1.5 million, we’ve gotta just work on two things.

[00:10:48] We’ve gotta keep putting the per hour up, and we’ve gotta keep putting the hours up. So if you want 1.5, go to 600 and go to 60, then you’re 1.5. [00:11:00] That’s how easy it is. Now, what you’ve just seen here, um, for everyone that’s, uh, watching along or for everyone at home, is most businesses have a couple of numbers that are levers in the business.

[00:11:11] And when you pull that lever, that lever’s like literally pours the money in, you get more money into the business. With this business, you’ve got the per hour rate of how much money is being churned throughout the business, and you’ve got the opening hours. At the moment, literally, Carina’s actually done a really good job to get the per hour rate up, so she’s been pulling that lever.

[00:11:29] But she’s not been pulling the opening hours lever. And now we pull them both together, we’re gonna bring a lot more money in the top. You need to look at your business, and you need to find the levers in your business. And if you’re understanding that and you’re getting it, put lever, L-E-V-E-R, in the comments.

[00:11:46] Okay. Now, let’s go backwards and let’s find out what we’re gonna do. So old hours in the business are… So Monday 9:00 till 2:00. Yeah. Tuesday 9:00 till 7:00. Yeah. Wednesday 9:00 till 7:00. [00:12:00] Yeah. Thursday 9:00 till 7:00. Yeah. Closed on a Friday. Oh, noes. And then open every other Saturday- Okay … 8:00 till 4:00.

[00:12:09] So we’ve got 8:00 till 4:00, yeah? Yeah. This is what your money week is gonna look like. This is, by the way, very simple changes, compounds of big effects. So what do we do? We go 9:00 to 7:00 on a Monday. 9:00 to 7:00 Tuesday, 9:00 to 7:00 Wednesday, 9:00 to 7:00 Thursday Guess what we’re gonna do on Friday?

[00:12:29] 9:00 to 7:00. Thursday. Guess what we’re gonna do on Saturday? We’re gonna, we’re gonna let them have a bit of Saturday off. Okay, 4:30. Okay, so we’ve added five, and then this will be eight and a half times two, yeah? Oh, Thursday is- So basically 16 hours a month. That’s plus four per week. Sorry. So it’s, there’s a simple- Thursday is 9:00 till 2:00, sorry.

[00:12:45] Oh, sorry, 9:00 till 2:00 here as well, is it? Yeah, sorry. So Thursday’s 9:00 till 2:00. But now you’ve seen the plus hours, you’ve got, like, literally plus 24 hours. Right, so if you just open for these hours, if you change your opening hours here and you continue at your current run [00:13:00] rate, you’re literally gonna have £16,000 per hour per year.

[00:13:04] Okay, which is gonna give you 384,000 in extra revenue to make those changes. So the reason this is really important, and most people don’t look at this, like, business in this way. Business is purely just maths. It’s not magical, it’s mathematical. It’s just looking at the numbers, and when you see it in black and white like this, it’s pretty simple.

[00:13:22] We’ve got an extra £384,000 worth of opportunity by increasing the hours. You might not be able to utilize those at £307 an hour as well, but this is the reality. Even if it’s not gonna create that, it’s just gonna create 250,000 from opening those extra hours. We’ve only got to cover 24 hours across the week.

[00:13:45] So we need a couple of staff, because that’s 24 hours across the different thing. So we’re gonna need at least probably plus two people to go and execute that, and then you’re gonna need extra on your marketing. Plus marketing, right? Yeah. This is the cool thing. You don’t need [00:14:00] another clinic. You haven’t gotta go and open a clinic.

[00:14:02] You’ve not gotta pay new rent. You don’t need to go and get loads more people. You don’t need to hire more marketing people. You don’t need to hire more salespeople. Don’t need to expand your business like crazy. You just need to open more hours and get more people in the clinic to be executing the stuff you do.

[00:14:18] And if you do that, you’re gonna make a lot more money, and it’s gonna become really profitable for you. ‘Cause even if you bring in the, say, 250 rather than 384, and you hire two people, and even if you had to go, like, and they’re 40 grand each, so that’s 80K, and then you had to spend, I don’t know, 50 extra on marketing, well, you got 130 out your 250.

[00:14:36] You still got money dropping to the bottom line. You’re still gonna make more profit in the business. So it’s 100% worth it. Let’s just look at your current hours versus your new hours. You’ve got three people currently in the business, and are they just working these hours, these three people? Is it- So the manager and the three, um- Yeah

[00:14:52] clinicians are working those hours. Are working those hours. Yeah. What’s their appetite, do you think, to increase their hours? One of them I think would. Yeah. The other three [00:15:00] not so much. They’re happy and quite comfortable. Okay. So what’s the role of the one that would- So she, um, is treating, so she is a clinician, so she’s treating.

[00:15:07] Okay, so you’ve got somebody that would treat more. What about the management part? I think as long as it’s not a huge amount- Yeah … then yes. Yeah, okay. So potentially we could get a bit more out of the manager in terms of hours, and we could get s- a bit more out of some of the different people. Are they working two full-time days here?

[00:15:22] Yeah. And then a part-time day here and a part-time day here? Yeah. That’s basically what they’re doing. Oh. So have you got the appetite for more people to come in on these days? If, if, if there was room. If they were open, they would. If, if they were open. So if we were to hire someone, and we were to say, “It’s your job is to work Thursdays, Fridays, and Saturdays.

[00:15:38] You’re three… We’ve got a three-day-a-week role, and we’re looking for two people to do a three-day-a-week role.” Your current people, you take two of them off this day- Yeah … and you input their hours into a Monday. Yeah. So they now go 9:00 till 7:00. So you’ve said, “Look, I’m gonna ask you to get Thursdays off.

[00:15:53] That way you’ve got a really long weekend. You’re gonna work three long days, and then we’re gonna bring two people in to do this, and then the other one that’s currently [00:16:00] wants more hours can come in here.” And now you’d have the balance, and you’d be open more of the week. How do you feel about that? Yeah.

[00:16:05] It’s a lot simpler than what I mapped out in my head Yeah. Well, it’s really simple ’cause you can say, you sell it to the people and say, “Look, I want… I don’t want you to do the first day because there’s no point. You might as well just do a l- three long days- Yep … and you got Thursday, Friday, Saturday, Sunday off with your family- Yep

[00:16:20] and then you bring people in to do these.” Yep, okay. Now, the one that wants to work more, they can just do the first day as well. So they can do their three long days- Yep … and then they can do that 9:00 till 2:00, and then you get two people in here to do these. This is what you can do in time, is you can rotor it and say, “This week, Carina, you’re on early week.

[00:16:39] This week, you’re on late week. This week, you’re on early week. This week, you’re on late week.” And then you just start rotating the people around. Yep. And then you’ve got that, that structure. Now, let’s talk about recruitment. Who do you need to come in? Who is the person you need? So I need a minimum level three, level four beauty therapy.

[00:16:57] Yeah. Preferably [00:17:00] have advanced qualifications in specific skin treatments. Which ones? Such as needling, chemical peels- Yeah … tattoo, and laser. Right. What do we wanna do? We wanna work three days. What’s that? Thursday, Friday, Saturday, yeah? Yeah. So what we’re gonna do here is we’re actually gonna make this job really, really attractive ’cause a lot of other people are gonna say, “I want part-time,” or, “I want full-time.”

[00:17:20] We’re gonna be like, “I want three days. You can come in, you can do your work in those three days.” If they wanna do more and they’re great, you can give them more, but we can actually go out to market with a three-day really good rate and bring people in during these different time periods that you want.

[00:17:34] 31 hours a week over three days, and then if you want to, you could plug them in on a Monday as well, so you got basically some f- Yeah … a couple of full-time work. Okay. When do you think you need them in? Yesterday. Okay, so you need them in now. All right, so we know the when. And how much is it gonna cost for one of those?

[00:17:49] You paying them per hour or are you paying them on salary? I’m paying them on a salary. So on average, we think this is gonna cost us about 30K per person, give or take, depending on experience. Now, if we do get them in and we’re able [00:18:00] to open those different hours and we know what the return is, two of them are gonna cost us 60 grand.

[00:18:05] And if we can go to 50 hours a week, which we can with two of them- Yeah … we’re gonna make 220 back. Now, you’ve got some marketing costs in there. You’ve got treatment costs. But you can see the return is significant. Yeah. Still after you take out marketing, you take treatments, you’re still gonna make a lot more profit ’cause you’ve got everything else in there already.

[00:18:23] So really, it’s a no-brainer. Why do you think you’ve not been able to find the people? Not trying hard enough, not having as, um, as many conversations as I probably should be. Yeah. Um, not pushing enough, not paying for ads. Okay. What we’ve done here with Carina, for everybody that’s watching at home, is we’ve actually got her to actually see with her own eyes what it is worth to her to fill these positions.

[00:18:44] She can do the marketing, she can get the clients in. She knows that she’s gonna make another £220,000 into the business if she can actually bring these people in. You can’t ignore that when you know it. Problem with most people is they never do this kind of work. They never actually look at, what’s it worth to me to bring these people in?[00:19:00]

[00:19:00] So they can’t actually resonate with how much money they’re leaving on the table. But now you know how much you’re leaving on the table, this means that you’re immediately gonna follow it and you’re gonna put more effort in. So if you do this kind of work and you work out where you are in your business, you’ll be able to see how much these people can make and how much extra you can bring in.

[00:19:15] Carina’s in a good position because she understands the marketing. Obviously, Carina’s been working with us. We’ve showed her ads, we’ve showed her funnels, and because of that, she’s grown her revenues. Now it’s just about building the people part, which is the next part, which is awesome, which means she’s gonna do really, really well.

[00:19:30] So I think that you now can look at the actually 60 grand on two people. I get 220K back, maybe even more, right, back from, from my business. I’ve got some marketing costs. Let’s say you’ve gotta spend another 50K a year in marketing. That takes us to 110. And let’s say you’ve got, I don’t know, on your 220, I don’t know, 30 grand in or 40 grand in treatment costs.

[00:19:55] That’s gonna take you to 150. So these people are worth 70,000 pound net profit to you [00:20:00] across the course of the year. Looking at this, that’s year one. If they stay with you three years, they’re worth 210,000 pound net to you So if you had to run some ads on Indeed and you had to spend a grand on ads, it would be worth it.

[00:20:14] If you had to use a recruitment consultant, as long as they were sensible on the ad costs with you, it would probably be worth it. So I would get far more aggressive on the recruitment. Uh, you did tell me earlier, how many people did you interview last year? Eight. Eight. Eight in a year, and you told me that was a lot.

[00:20:30] I would be looking at interviewing eight in the next 30 days. ‘Cause if you interview eight in the next 30 days, you should find one, and then if you interview another eight in the next 30 days, you sh- should find another one. And if you do that, you’ll be open more hours. In the next 60 days, you’re open the hours, you’re making the money, the business is onto its next trajectory.

[00:20:47] Does that make sense? Yeah. Okay. Great stuff. So your action list is pretty simple. Oh, by the way, you do offer your other people more time. If they wanna do more hours, you tell them about the increased opening hours. Yeah. [00:21:00] You go to them and you say to them, “Look, I’d like you to do this,” you get them to commit to more, and you work with them as well, which is important, right?

[00:21:07] So your action list becomes quite simple. First action is you’ve got to go out and you’ve got to get the recruitment drive in place. The second part is you’ve got 16 interviews in 60 days that need to be happening. That’s the target you need to hit. Number three, within 60 days, well, we’ll say 90 days max, you want the opening hours to have changed.

[00:21:31] I would advise your team now that the opening hours are changing- Yep … and that you want them to, to be a part of that, and you wanna give them more opportunity. And then you essentially, you gotta hire the people, market into the funnel, close the deals, and enjoy the cash. How do you feel about that? Yeah, really good.

[00:21:53] Excited. You sure? Yeah, I am really excited. Good. Well, I think you’re done, Carina. Do you think you can do it all? Yes. Nothing’s gonna stop you? No. You’re [00:22:00] absolutely ready to go? Yeah. Well done. 100%. So there you have it. Carina has got massive opportunity in her business, and actually just doing a few simple things.
